What does AI on your own infrastructure really mean?

"On-premise AI" and "sovereign AI" are currently making bold promises. Whether these claims hold true depends on three levels: Where is the model hosted, who has access to the data, and who controls the access rights? Those who can clearly answer these three questions operate AI sovereignly. Those who outsource even one of them are merely renting.

Level 1: Where is the model running?

The biggest difference lies in the operational model: with API services from US providers, every request migrates to third-party infrastructure. Even if the data center is located in Europe, the US CLOUD Act Effective: US companies can be compelled to disclose data, regardless of where the servers are located. Using own infrastructure in Germany eliminates this access channel.

Level 2: Open weights instead of black box

Modern open-weight models can be operated entirely on-premises: the model resides as a file on your hardware, there are no silent overnight model updates, and no usage data is transferred to third parties. You maintain full documentation and control over what runs on this system—or we do as your operator, ensuring everything remains transparent and tangible.

Level 3: RAG instead of training

The critical architectural point: With Retrieval-Augmented Generation (RAG), your corporate knowledge not trained into the modelThe documents remain in your systems; the AI queries them at runtime and responds with citations. This has two consequences: your existing permissions also apply to the AI — it only finds what the respective user is already authorized to see. Furthermore, answers are verifiable because the source is provided.

What the cost is

Owning your own infrastructure may sound like a major investment, but it is primarily a different cost structure: hardware and operations as Fixed price instead of per-user, per-month licenses that grow with every additional department. Once a double-digit number of users is reached, the calculation typically tips in favor of self-hosting — and data sovereignty is an added bonus.

When Cloud AI is still acceptable

Not every application requires maximum sovereignty: a marketing text without internal data can safely run via an API service. The decisive factor is that this decision conscious and documented decisions are made — not randomly by each employee. That is exactly why we offer our workshops.
